What is the best free way to change icons for applications I use Litelcon for hardware icons and folders but it doesn't do application icons?

The icon changing utilities make things simple, especially if you want to change most of your system icons at one time. But, you don't need that software just to change a few icons. You can change most any icon by copying and pasting an icon into your Get Info window.
It takes 4 or 5 steps to change each icon, but each is quick to do. You can then use any icon you like. There's plenty to download from a variety of icon sites that offer individual icons, or complete sets.
